2The Problem

The edtech landscape was a "Red Ocean" six competitors claiming nearly identical value propositions using nearly identical language. Excelerate needed a positioning strategy that broke through semantic saturation and created genuine differentiation. The project required moving from competitive audit to validated recommendation within four weeks.

Operating Constraints

Individual contributor with full ownership of report content. Strategy had to cover 5 industries with comparable depth. Semantic saturation analysis was a novel technique requiring learning and application within the project timeline.
